2007年,为了给长安中干做拓展培训,当时的同事熬更守夜研发了一个模拟流水线作业的项目,我们给其取名“惊险倒计时”,为了更好地体现“5S现场管理”、“TQM全面质量管理”、“精益生产管理”,不断优化,加角色,加职责,使用各种工具表单,直到今天郑斌都还在不断改进、不断优化,所以我认为就这个项目而言,全中国做得最好的只有郑斌。
一直以来我都坚定的认为“惊险倒计时”只适合制造型企业,毕竟是基于流水线原理设计的项目,直到我在培训场上看到“挑战150”的时候,才知道原来这个项目可以加这么多项目,甚至由于道具不够,临时加项目,丢水瓶、传衣服、手足并用都可以,但我担心的是这怎么分享啊?
重庆有一种喝酒划拳有种方式叫“冲浪”,分为:“冲大浪”——只要输了从第一个开始,“冲小浪”——输了就再划,直到划赢当前这个人再继续。
“惊险倒计时”“挑战150”就是“冲小浪”模式,而“多孔电网”,“无声版毕业墙”就是“冲大浪”模式,“冲大浪”模式难度太大,基本上靠放水才能成功,“冲小浪”模式其实难度也不小,如果遇到个个都是高手,那基本上也很难通关,临时加项目难道不担心把浪卡死在那里?
“惊险倒计时”有几条设计原则,是属于项目底层逻辑:
1、最少人数项目+最多人数项目=总人数,要保证这个项目在进行的同时,下一个项目一定有人提前准备好,这才符合流水线的特征,节拍就不合适,除非不是全部人做,更重要的是还得有个项目的人数刚好等于不做节拍的人数就合理了,必须保证中间不断档,一点等待浪费时间都没有,才符合精益生产。
2、可控和不可控项目:有些项目是必须属于可控的,也就是说基本不会出错的,有些项目通过稍加练习也可控,但必须要有一个项目最难,老是出错,团队的进度老是会卡在那里,团队必须想办法通过技术改进解决这个问题,而这种项目其实是最难选的,因为可选的很少。
3、场地设计和布场设计:开始前会给学员2分钟时间设计生产线,第一个项目在那里?道具如何放?结束了人朝那个方向走,道具摆放是否便于拿取?学员必须把所有问题都想清楚,如同流水线设计以及现场5S管理。
4、出乎意料的结果呈现:,不断督促通过学员优化流程、改进技术、保障全员参与,一般学员可以从第一轮3分钟以上的成绩,做到最后60秒不到的完美成绩,而且还是6个项目,可以想象学员那一刻的峰值体验。
所以,项目还真不能乱选,因为这涉及到学员的流程设计、人员安排、场地布置、技术改进空间等,最重要的是还要保证有些项目看起来就像“冲不过去的浪”,要通过持续优化、敢于创新最终解决了这个问题,产品质量由此得到保证,“废品率”“次品率”因此得到控制,这不正是制作型企业生产管理中需要的吗。
有几年的时间“挑战150”非常火,每个场地都能看到不倒森林、节拍、抛球,学员也很喜欢参与,场面热闹,要是有培训公司问我会不会做,我一般都说“不会做”,我也很少主动的推“惊险倒计时”,因为不明就里的人看一样就会说“这不是挑战150吗?”,也如同客户看到方案上有不倒森林、抛球,马上就会说“这个我们做过了”,我也就只能呵呵了,“再见了,惊险倒计时,挑战150”。
